Getting alternative X cursors working under gnome?

How do I get alternative cursors (Xfree86 4.3) working under gnome?

I copied a nice animated cursor into my ~/.icons directory, the cursor appears briefly during session startup but then gets overidden at some point, presumably by the session manager.

Is there an easy way to get this to work?
